Salesforce CPQ (Configure, Price, Quote) is straightforward to demo and easy to misconfigure in production. Most of the CPQ problems we get called in to fix aren't platform limitations — they're the result of product and pricing setup decisions made early on that didn't anticipate how the catalog would grow. A few practices consistently separate CPQ orgs that scale cleanly from ones that turn into a maintenance burden.

Get the product and pricing model right first

  • Model product bundles and options deliberately — retrofitting bundle structure after hundreds of quotes exist is expensive
  • Keep price rules and discount schedules centralized rather than duplicated across product families
  • Use price books and price rules instead of one-off manual overrides on quotes
  • Plan for multi-currency and multi-region pricing early if you sell internationally, even if you don't need it on day one

Guided selling reduces quote errors more than validation rules do

Validation rules catch mistakes after a rep has already built the wrong quote. Guided selling — product rules and guided prompts that steer reps toward valid configurations as they build the quote — prevents the mistake in the first place and cuts down on quote revision cycles, which is usually the biggest hidden cost in a slow sales cycle.

Common quote-to-cash pitfalls

  • Contract amendments and renewals not modeled consistently with the original quote structure
  • Approval chains that don't scale as deal volume grows, creating bottlenecks at quarter-end
  • CPQ discounting logic duplicated in a separate ERP or billing system, so the two drift out of sync
  • Order and invoice data that doesn't flow back into Salesforce, leaving reps without visibility once a deal closes
